How we work

How we work: the NeX 5D Method

Quick answer

The NeX 5D Method has five stages: Discover how work runs today, Design the future-state process and controls, Document it as SOPs, RACI and approval matrices, Deploy it in Zoho, and Drive adoption through training and your first month-end close. Each stage ends with a deliverable you sign off, and you can stop after Document and keep the SOPs.

Built on Lean Six Sigma

The 5D stages follow the logic of DMAIC, the Lean Six Sigma improvement cycle, and we use FMEA to rank process risks before deciding where controls go. The difference is that 5D carries on into documentation and a live Zoho system, instead of stopping at recommendations.

Why process comes first

Most failed ERP projects configure the software around today’s workarounds, then blame the software. By the time we open Zoho, every step, owner, approval limit and report has already been agreed, so configuration is faster and there are fewer change requests after go-live.

A typical 90-day first phase

For a Zoho One or Zoho ERP rollout, the first phase usually runs about 12 weeks:

WeeksFocus5D stages
1–3Map and diagnose: RACI gaps, highest-risk handoffs ranked with FMEA, current-state processesDiscover
4–6Design and configure: redesign the priority processes with DMAIC, then build the technology around the new handoffsDesign, Document, start of Deploy
7–10Test, train and migrate: role-based training, parallel run, validation, go-liveDeploy
11–12Stabilise and control: confirm the improvements hold, hand over with periodic process reviewsDrive

Groups with more than one entity follow the same logic, plus a standardised chart of accounts, defined intercompany handoffs and consolidated reporting.

Governance

Every engagement has a weekly check-in, a shared plan and issue log, and a steering review at the end of each stage.

Frequently asked questions

Can we skip stages?
You can start at Discover and stop after Document for a process-only engagement. We do not recommend going straight to Deploy, because configuring a system without a design copies today's problems into it. If you already have documented processes, we review them rather than repeat them.
Who needs to be involved from our side?
A sponsor who can make decisions, the owner of each process in scope, and one internal project lead who coordinates access, data and testing.
How do you price a 5D engagement?
A fixed fee per stage, agreed after Discover, so you always know the cost of the next stage before it starts. See our pricing page.

General information only, not legal, tax or software licensing advice. Zoho features, editions and prices change, so confirm the current position with Zoho or with our team before you commit. See our disclaimer.

Which process slows you down most?

Book a free 30-minute process review. We will walk through one workflow with you and tell you whether it needs a fix, a system, or both.
